Context & challenges
Following the launch of a new business strategy, our client faced the critical challenge of embedding new mindsets and behaviors across their leadership and management layers. While the overarching strategy had already been introduced, there had been challenges, and this was a chance to reconnect, refocus and refine how these high-level strategic shifts directly translated into day-to-day decisions and commercial performance.
The success of the transformation hinged on effective communication, internal clarity, and widespread adoption of a growth mindset. To drive key objectives — such as cross-selling, leveraging cross-functional expertise, and acquiring new clients — leaders needed to see a clear link between their leadership behaviors and real-world commercial outcomes.
The client sought an immersive, experiential training solution that was deeply grounded in reality,
where leaders could safely experiment with behaviors and observe the real-time commercial impact of their decisions.
Solution
In close partnership with the client, we designed and delivered an intensive two-day Leadership Summit centred around an AI-enabled simulation tool. By condensing a full financial year into four simulated quarters across two days, delegates actively experienced the direct relationship between leadership behaviors and commercial results.

Quarter 1: Strategy Cascading & Execution
The summit opened with the strategy being launched from leadership to the participant group. Working in small teams, leaders used the AI simulation tool to craft their vision, plan their execution strategy and gain initial feedback. They then actively communicated this strategy to an in-room “team” of subject matter experts, facilitators, and participants. Depending on how effectively the strategy was articulated and understood, the simulation routed teams down specific path trajectories directly reflecting their communication effectiveness.
Quarter 2: Reacting to Performance & Prioritization
As Q1 financial results were released, teams assessed whether they were on or off plan. Leaders were challenged to determine their immediate reactions, set new priorities, and instruct their teams on where to focus to regain momentum. The AI tool continuously analysed these decisions, delivering real-time feedback and updating commercial metrics.
Quarter 3: Market Opportunities & Difficult Conversations
A new business opportunity emerged in the market, requiring teams to plan and execute a live pitch. The simulation evaluated whether teams pitched beyond the immediate opportunity or reacted too impulsively to last-minute requests, impacting their quarter’s financials. Concurrently, leaders addressed a scenario involving a disengaged team member whose attitude affected wider team performance. Using AI planning tools followed by live roleplay conversations, leaders tested whether their ability to influence mindset directly improved or harmed their commercial results.
Quarter 4: Year-End Reporting & Stakeholder Alignment
The simulated year concluded with final commercial performance results. Leaders synthesized their journey, stood behind their numbers, and presented their year-end narrative to senior stakeholders — reflecting on key takeaways, strategic adjustments, and critical leadership lessons learned for the upcoming year.
Results
The high-intensity simulation delivered an immediate, memorable impact, bridging the gap between strategic vision and commercial execution. Participants noted the striking realism of the AI simulation and expressed high engagement throughout the two days.
